Which parts of your admin are worth automating first

A simple test for any routine — frequency, time, tools and the cost of a mistake — with a worked example, the five routines that usually come first and where AI fits safely.

The admin worth automating first is the routine that happens often, follows the same steps every time and moves information between tools by hand: answering new enquiries, preparing quotes, sending appointment reminders, filing invoices and asking for reviews. A simple test is to multiply how often it happens by how long it takes. Anything that adds up to more than two or three hours a week, with few exceptions to the rule, usually pays for its automation within months.

How do you decide what to automate?

Score every routine you are thinking about on four questions:

  1. How often does it happen? Daily beats monthly.
  2. How long does it take each time? Include the switching: opening the email, finding the client, copying the details.
  3. How many tools does it touch? Copying from WhatsApp to a spreadsheet to an invoice is where both time and mistakes come from.
  4. How costly is a mistake? A wrong price in a quote or a missed appointment costs more than the minutes saved.

Then ask the opposite question: how often does it need a judgement call? If half the cases are exceptions, automate the routine part and leave the decision to a person.

A worked example

A cleaning company answers about twenty quote requests a week. Each takes fifteen minutes: reading the message, asking the same three questions, calculating a price, writing it up.

  • 20 requests × 15 minutes = 5 hours a week
  • About 260 hours a year
  • At €25 an hour of the owner's time, roughly €6,500 a year

An automation that asks the three questions instantly, calculates a draft price from the company's own rules and puts it in front of the owner for one-tap approval typically costs between €900 and €3,000 to build. It also answers in minutes instead of hours, which is often worth more than the time saved: the first business to reply usually wins the job.

Which routines usually come first?

  • New enquiries. An instant, useful reply on WhatsApp or email, the details saved in one place, nothing lost over a weekend.
  • Quotes. A draft price calculated from your own rules, approved by you before it is sent.
  • Appointment reminders. A message the day before, with an easy way to confirm or move the appointment. Fewer no-shows, fewer phone calls.
  • Invoices and documents. A photo of a receipt or supplier invoice filed and sent to your accountant automatically.
  • Review requests. A short message after each finished job, with a direct link to your Google profile.

What should you not automate?

  • Anything that is mostly exceptions. If every case is different, a rule will be wrong more often than right.
  • Conversations that build the relationship. A first call with a high-value client should be a person.
  • Decisions you cannot check. An automated price, message or document should go to a person for approval until you trust it, and stay that way for anything expensive.

Where does AI fit in?

AI is good at reading messages written in any language, extracting the details from them and drafting a reply. It is not reliable enough to send prices or commitments on its own. The pattern that works is human in the loop: AI prepares, a person approves with one tap, the system does the rest. That keeps the speed and removes the risk of a confident wrong answer reaching a client.

How do you start without a big project?

  1. Write down every repetitive task for one normal week, with how long it took.
  2. Pick the one with the highest weekly hours and the fewest exceptions.
  3. Automate only that, and measure the hours for a month.
  4. Move to the next one only when the first is working.

Do I need new software to automate my admin?

Usually not. Most automations connect the tools you already use, such as WhatsApp, email, Google Calendar and your accounting software, instead of replacing them.

Is it safe to let AI answer my customers?

It is safe when AI drafts and a person approves anything that involves prices, dates or commitments. Fully automatic replies are fine for simple confirmations and information you have written yourself.
